Copilot for SMEs: pilot project, adoption and ROI

Evaluate Copilot in an SME with role-based tasks, quality checks, net time savings and costs. Pilot budget examples distinguish capacity from cash.

A Copilot pilot for SMEs compares quality, net time, cost and capacity allocation

A Copilot pilot for SMEs must answer an economic question about real work: at acceptable quality, does the full process improve enough to justify costs? Frequent use, fast responses and satisfaction are useful signals; ROI also requires net time, incremental costs and the destination of the recovered capacity.

The practical way is to choose a recurring activity, measure the current way of carrying it out and introduce Copilot on a circumscribed group. The project may end with an extension, a change in the use case or a reasoned referral decision. The pilot serves to reduce uncertainty before engaging the whole company.

The Microsoft conditions mentioned are verified on 10 October 2026. The economic example is entirely hypothetical, does not represent a Giallo customer and does not guarantee benefits. It can be reproduced by replacing the inputs with measures of its own process.

Choose a practice that the team recognizes

"Being more productive" does not allow you to prepare a comparison. "Preparing the summary of a commercial request with correct data and attachments" is a more useful goal. It defines a start, a result, and an operator that can check if the job is ready for the next step.

Choose an activity with sufficient volume to observe different cases, but with effects that can be contained during the test. An internal draft can be a good first result if the problem is preparation time. A definitive registration requires instead to include tools, permissions and outcome in the project.

The role determines the applications to be tried. Those who prepare proposals can start from Copilot in Word; who works on tables from Copilot in Excel. Do not automatically attribute to a salesperson the benefit observed on a different administrative activity.

Before the test also check that the available experience matches the case. The guide to Copilot Chat and Microsoft 365 Copilot distinguishes account and access. A project that measures a generic chat does not necessarily answer the question about the applications used by the department.

Write the required quality before measuring the speed

The sample practice must have understandable criteria: correct data, applicable sources, necessary attachments and obvious missing information. The process representative should be able to verify these elements without relying on how professional the response seems. A well-written draft may contain an incorrect amount.

Also define which defects block use and which are small corrections. A wrong order number and a sentence too long do not have the same weight. Separating them allows us to understand whether the time gained is usable or is compensated for by the work needed to recover substantial errors.

The first measure concerns the ordinary process. If the team already corrects many manual practices, these interventions must appear in the baseline. Otherwise the comparison attributes to the traditional route an ideal quality and to Copilot all the observed defects, or it makes the opposite mistake.

To prepare reliable sources, use the guide to Copilot with SharePoint and OneDrive. For reproducible requests, start from Copilot prompt for office. Sources and initial request can change the result, so they should be kept recognizable in the comparison.

Measuring complete work, including review

Assisted time includes material preparation, request, verification, correction, and completion. The generation time alone does not describe the work of the operator. A fast output may require more controls, while a slower but well-structured output may make the practice ready first.

It also records suspended cases. Some correctly require a handler because the sources do not solve an exception; others stop due to a design flaw. This distinction avoids considering "failure" any prudent request for clarification or concealing problems behind the word escalation.

Pilot measurement What it includes Decision that helps
Ordinary time for practice Current Preparations and Corrections Comparable baseline
Time with Copilot Preparation, use, verification and corrections Net capacity recovered
Acceptable quality Criteria written before the test Usability of the result
Cases Suspended Reason and passage needed Process Improvement
Incremental costs Licenses, Consumption, Management and Setup Economic sustainability
Capacity Use Activity actually carried out after Value used, not just estimated

The Guide to the ROI of an AI project offers a general picture. In the Copilot pilot, the advantage is having a repeatable measurement on the department task, keeping both the benefit and the control cost visible.

Microsoft Dashboard: also useful under fifty licenses

For eligible tenants, Microsoft documents adoption insights from a Copilot License; at least 50 Copilot licenses or 50 Viva Insights enable additional functions. Main pages use a window of 28 days, with delay until six days. The requirement is therefore not ‘50 licenses for any data’. Source: Copilot Dashboard.

The Dashboard can help you understand if access is being used and which groups are experiencing difficulties. Assisted hours and their value are estimates, not a project cash account. A department that generates many outputs can have high use without achieving a net improvement on the chosen process.

Compare homogeneous periods and take into account data delay. If the evidence starts today, the immediate absence of a metric does not prove that no one has used Copilot. Next to the Dashboard you can collect a light log of the process, without turning the proof into an indiscriminate individual control.

The most useful reading combines use and result: if access grows but practices require a lot of review, the next step concerns sources or request. If quality is good but use remains low, they may serve training, easier access, or a case closer to role work.

The hypothetical account of an SME with eight users

Demonstrative scenario, with the same assumed quality: eight operators prepare overall 200 practices per month. Ordinary work requires 20 minutes per practice. With Copilot we assume 8 minutes of preparation and use, plus 3 minutes of control and correction: the overall assisted time is 11 minutes.

The difference is 20 − 11 = 9 minutes net per practice. For 200 practices we get 200 × 9 ÷ 60 = 30 hours a month. Valuing them, by pure hypothesis, to 24 euros per hour, the freed capacity is worth 30 × 24 = 720 euros per month.

For the license we use the published Italian reference of 18.20 euros per user per month with annual subscription, excluding VAT and separate basic licence. The eligible promo does not enter the account. Eight add-ons correspond to 8 × 18,20 = 145.60 euros of monthly equivalent, or 1,747.20 euros for twelve months, on the terms of the purchase. Source: Microsoft Copilot Italia prices.

We also hire 124.40 euros per month of recurrent management and training, a figure invented only for the economic model. The incremental total is 145.60 + 124.40 = 270 euros monthly, before applicable VAT. It is not a Giallo offer and does not include new Studio agents or transactional integrations.

The Microsoft 365 base license is assumed to already exist and unchanged: for this reason it is not added to the incremental cost, but remains an explicit dependency. If the company has to buy it or change it for this project, its cost must be included. The annual commitment does not turn into a cancelable purchase every month because the sheet shows a monthly equivalent.

Hypothetical model entry Calculating Result
Net time recovered 200 × 9 ÷ 60 30 hours/month
Valued gross capacity 30 × 24 euros 720 euros/month
Add-on, annual monthly equivalent 8 × 18.20 euros €145.60/month
Hypothetical management and training Model input 124.40 euros/month
Recurring incremental costs 145,60 + 124,40 270 euros/month
Valued net capacity 720 − 270 450 euros/month
Hypothetical Setup Initial input 1,800 euros
Capacity-Based Theoretical Recovery 1.800 ÷ 450 4 months

The 450 euros and the four months describe a theoretical enhancement of capacity, not a customer result and not a proven cash recovery. For twelve months, the gross capacity would be 8,640 euros; the claimants 3,240 euros; also subtracting the setup, they would remain 3,600 euros of capacity valued in the first year. All of these values depend on assumptions.

The same test can free up time without generating cash

If the thirty hours do not reduce an expense and do not produce observable incremental revenues, the cash benefit attributed to the project is zero, although with time available. In our example the recurring disbursement remains 270 euros per month, in addition to the eventual disbursement of setup. It would not be correct to present the 450 euros as saved money.

Capacity can still be useful. The team can devote more time to backward practices, quality of service or business activities. To evaluate it you need to choose the destination and observe what is really completed. «We could sell more» is a hypothesis to be verified, not a collection already produced.

If a avoided cost emerges, it documents the link with the project. If additional revenue emerges, consider the attributable margin and the costs necessary to produce it. The measure must avoid double counts: the same hour cannot be valued at the same time as free time and as further savings without explanation.

An SME may decide to invest even without an immediate cash return, for example to better manage an increasing load. It is a reasonable decision if the objective is explicit. The value of proof lies in making distinguishable capacity, quality and economic flow, so the person responsible knows what the choice is based on.

Get the case taken, not just distribute licenses

Training should start from the chosen practice. An operator tests a correct request, a missing source, and a correction to be made. He sees how to recognize a ready result and when to interrupt the path. This is more useful than a general presentation that does not change his work the next day.

For roles that handle communications, learn more Copilot in Outlook and Copilot in Teams meetings. The benefit must be measured on each task: a meeting synthesized more quickly does not prove that a business practice is completed better.

If the case requires a custom agent, use the guide to Copilot Studio and the guide to credits and costs. Do not transfer the account of the eight licenses to an automatic process with different consumption and integrations.

Open a demonstration plan for the pilot of the department

First step: choose the practice, write the quality criteria and collect a representative baseline. Verify account, access, sources and data processing with the tenant manager.

Second stage: it forms a circumscribed group on the real case. It records complete time, corrections, usable practices and grounds for suspension. Keep an ordinary alternative ready during the test.

Phase Three: Compare quality, net time, and cost. Decide whether to extend, modify sources or request, restrict delegation or postpone the case. Assigns a concrete destination to the recovered capacity and a review condition.

The Guide to privacy and business data Microsoft Copilot helps to prepare the perimeter. In the pilot's log it keeps what is needed for evaluation, avoiding accumulating unnecessary copies of documents or personal information.

Comparing similar practices without hiding difficult cases

During the pilot, it separates ordinary practices from those with missing documents, multiple interlocutors or special conditions. If the first sample contains only simple requests and the second many exceptions, the time difference cannot be clearly attributed to Copilot. A light classification makes the comparison more readable.

He also observes the team change during the test. In the first few days people learn to use the request and recognize the result; in the following weeks they can become faster. Retaining measures by period makes it possible to distinguish between start-up and consolidated use, avoiding choosing only the most favourable day.

The outcome of the test should explain the variability, not just report an average. If many practices improve and few require a very long recovery, that group can change the overall value. The manager must know which cases remain suitable for assistance and which ones should be directed directly to the ordinary route.

When the volume is small, it presents the observed sample without turning it into an annual promise. The twelve-month account of the example serves to understand the formula; a real decision requires confirming the volume, quality and capacity used over time. A favorable outcome on a few cases is a reason to continue measuring, with a clear delegation.

Deciding Extension Based on Evidence

A positive result on the sample is a reason to gradually expand the project while keeping the process verifiable. The new department can have different sources, volume and skills. Before multiplying the observed benefit for all employees, check that the task and conditions are comparable.

If the quality is good but the benefit is modest, the team can choose a different activity with more repetitiveness. If the weather improves but the errors are substantial, the project needs to be corrected before the extension. If the value depends on hours that no one can use, the next choice is about the organization of work.

The pilot is ready to orient a decision when the manager understands result, assumptions and costs. To design this test on your department, Giallo offers a AI Consulting. FAQ

How to start a Copilot pilot project in an SME?

Choose a recurring process, a small group, and a verifiable result. Measure ordinary work before the test and compare it with preparation, use, review, and assisted corrections, while maintaining the same required quality.

How many licenses do I need for the Copilot Dashboard?

For eligible tenants Microsoft documents adoption insights from a Copilot license; advanced features require additional conditions, such as at least 50 Copilot licenses or Viva Insights. There is no universal threshold of 50 for each insight.

Do the assisted hours of the Dashboard prove the ROI?

No. They are metrics and estimates of use, useful for adoption. The ROI of the process requires quality, net time, costs and benefit actually used; the hours released are not automatically cash savings.

What costs to include in the pilot Copilot?

Incremental licences, possible agent consumption, design, training, review and management. Existing basic licences must be indicated separately; annual commitment and tax conditions must remain explicit.

What does the hypothetical income statement of the article show?

With 200 cases, nine net minutes recovered per case and a rate of 24 euros per hour, 30 hours are valued at 720 euros per month. Subtracting 270 euros in costs leaves 450 euros in net capacity: these are not guaranteed receipts or savings.

When should Copilot be extended to other departments?

When the process meets the quality criteria, the net time is favorable and the team knows how to use the recovered capacity. The extension should follow evidence by role and use case, without applying the same result to the whole company.
